Situation:

 

A leading global generic company had to fundamentally restructure their existing manufacturing network to significantly reduce manufacturing sites and respective cost base while ensuring continued high-level supply for the entire portfolio and not compromising on quality. Objective was to define a holistic transformation plan as baseline for a 3-year implementation phase.

Approach:

Cemantix supported the client by assessing global demand requirements across all commercial regions, developing a greenfield network supply scenario, refining this into an adjusted brownfield transformation plan taking into account current footprint and CAPEX and OPEX requirements and developing a detailed transition plan overall and by site.

Outcome:

Outcome was a clearly defined implementable transformation plan for the overall production network as well as an individual plan for each site (expand, transform, divest, close). The plan was implementation within a 3-horizon leading to significant savings of overall operational manufacturing cost and a purpose driven, optimized setup for the remaining sites.

    A large pharma- and biotech company had a fragmented approach to driving digital transformation across the larger organization. Implications from digital healthcare trends and technology advancements were unclear, purpose and priorities for the transformation not defined, transparency and focus on the key digital projects missing and there was an urgent need to quickly upskill the broader organization on digital technologies.

    Approach:

    Cemantix supported the client in synthesizing implications and opportunities from digital transformation, defining the purpose of digitalization as key enabler to the overall business strategy, identifying and supporting a short list of 10 digital lighthouse projects with highest business potentials and establishing a large digital immersion and culture change program across the organization, starting from the executive board down to all associates. Lastly, by establishing strategic collaborations with academia, start-ups and digital agency to allow for external infusion of the organization.

    Outcome:

    Outcome of the 6 months project was a clearly defined, hands-on digital transformation strategy that was implemented withing the next 18 months. The lighthouse projects were implemented with strategic partners across areas such as Digital therapeutics (DTx), AI driven tender management, digital pharmacy enablement, robot process automation (RPA) in regulatory and AI driven marketing spend automatization. In parallel, the digital immersion program was rolled-out across all associates and was perceived as step-changer towards a more agile, data-driven and tech-enabled organization.

Performance management helps companies to ensure organizational effectiveness in line with the company’s vision and strategy. Many traditional healthcare companies apply a static, administrative and bureaucratic approach to ensure business performance versus plan. Also, priorities and the strategic portfolio are often not clear leading to a lack of successful implementation.
